This is the public upgrade path from the wiki: debris, then scrap, then an ingot, then a smithing table. These are recipe costs, not a timed dig session in my worlds.
You upgrade diamond gear instead of crafting a fresh netherite set from scratch. If you smith the upgrade, your enchantments stay on the piece.
A full kit costs 10 netherite ingots
You already have diamond gear, and now you want netherite. That means a trip to the Nether for ancient debris, the rare ore that becomes netherite. You smelt the debris into scrap, mix four scrap with four gold to make an ingot, then take that ingot to a smithing table.
Helmet through hoe is ten diamond pieces. Each one takes one netherite ingot. A full tools-and-armor kit costs 10 ingots on the wiki recipe list. Enchantments and durability stay on the piece when you smith the upgrade.
Four scrap plus four gold make one ingot. Templates and gold are separate costs on top of that count.

You upgrade diamond instead of crafting a fresh set
A smithing table is the block that turns diamond gear into netherite. You do not throw sticks and ingots into a crafting grid and walk away with a netherite chestplate.
The recipe needs three things: a Netherite Upgrade template (the pattern for the upgrade), any diamond tool or armor piece, and one netherite ingot. Durability, enchantments, and custom names stay on the item. That is why people upgrade a diamond sword they already enchanted, instead of starting over.
Most ancient debris sits near height 16
You step through a Nether portal and the sky turns red. Netherrack crunches under your boots, and lava sits in lakes and in the walls. You are hunting ancient debris, not iron.
A lot of debris sits inside solid rock instead of on a cave wall. On average, height number Y=16 has the most. Java can place up to two clusters per chunk (a 16-by-16 column of the map): a thick band about Y=8–24, plus a thinner band up toward Y=119. Bedrock uses more clusters in similar height bands.
You still need a diamond pickaxe or better. Anything weaker will not drop the ore.
Dig near height Y=16, craft ingots (4 scrap + 4 gold), then smith diamond over. Full tools and armor cost 10 netherite ingots.
